Dale,

One thing from last month worth ten minutes. It won’t show up in anything you’re already looking at, because no single system can see it.

640 of your 4,009 calls went unanswered. That’s 16%. Of those, 129 came from someone who clicked a Google ad you paid for. 354 were first-time callers.

Here’s what that costs, using your own numbers:

Missed calls from paid Google traffic 129
Your booking rate when someone does answer 60.7%
Jobs that probably didn’t happen 78
Ad spend you already paid on those clicks $11,064
Gross profit left on the table $43,707

You spent the eleven grand to make the phone ring. That part worked fine. The call just didn’t get picked up.

This is the part I didn’t expect. The misses aren’t happening after hours. They’re worst at 10am and noon, when your phone is busiest. 10am alone accounts for 80 of them. That means this isn’t a “we’re closed” problem you fix with an answering service. It’s a capacity problem during the hours you’re already open.

Direct Phone Google Ads Search Google Organic Website Form Referral 196 129 90 68 46 You pay for these clicks

The orange bar is the one that stings. Direct Phone misses cost you a job. Google Ads misses cost you a job and the $86 you paid to get the call.

What I’d do:

  1. Get someone covering the phone from 9:30 to 1:00. That window is where the money is. Doesn’t have to be a new hire.
  2. Route paid-search calls to the front of the queue. Those callers cost you $86 each. They shouldn’t wait behind a reschedule.
  3. Turn on an automatic text-back for any missed call. Something like “Sorry we missed you, we’re on a job, reply here and we’ll call right back.” Cheap, and it catches a real share of first-timers.
  4. Leave the ad budget alone for now. The ads are working. The leak is downstream of them, and cutting spend would just hide it.

If even a third of those calls convert after a fix, that’s about $14,500 in gross profit for no extra ad spend.

I’ll have the 10am breakdown ready before Thursday. Call me if you want to talk it through sooner.

Josh
